Teabox, a global D2C tea brand, replaced fragmented, spreadsheet-driven reconciliation workflows with ZenStatement. It unified its order-to-cash lifecycle, recovered millions in hidden cost leakages, and reduced weekly reconciliation effort from 48 hours to under 5.
Teabox is one of India’s leading D2C tea brands, shipping premium single-origin teas to customers across 70+ countries.
Operating two entities and managing a global commerce ecosystem, Teabox handles a high volume of cross-border transactions every day. Each order involves multiple touchpoints, involving payment gateways, logistics partners, marketplaces, settlement flows, and collections tracking.
As the business scaled, finance operations became increasingly complex. The finance team needed complete visibility across payouts, logistics costs, settlements, and collections, while managing over 15 partners across payments, logistics, and commerce.
The process was fragmented, manual, and increasingly difficult to scale.

Order data, payment settlements, and logistics invoices existed across disconnected systems. The finance team manually reconciled more than 1,500 transactions every cycle by cross-checking spreadsheets, order IDs, payout reports, and delivery confirmations.
Discrepancies were common. Resolution took days. Data drift between systems often went unnoticed until month-end.
Teabox’s logistics and commerce partners billed based on contracted commercial rates, but there was no automated validation mechanism to detect discrepancies at the transaction level.
As a result, more than ₹5L in overcharges accumulated before the team identified the leakages.
Cash-on-Delivery (COD) formed a significant portion of Teabox’s India business. Tracking collections and following up on delayed settlements across logistics partners was entirely manual.
Nearly 16% of COD collections exceeded turnaround timelines by over 20 days, impacting cash flow and increasing operational overhead.
The finance team spent almost an entire work week on reconciliation alone.
Instead of focusing on analysis, forecasting, or strategic finance initiatives, the team was consumed by manual data consolidation, error resolution, and partner follow-ups.
Critical financial data was spread across payment dashboards, logistics portals, OMS platforms, and spreadsheets.
Finance leadership lacked a single source of truth for settlements, collections exposure, and commercial adherence, making decision-making slow and reactive.
Unified order-to-cash Finance OS
ZenStatement integrated Teabox’s 15+ payment, logistics, and commerce partners into a single Finance OS.
For the first time, the finance team could track the entire order-to-cash lifecycle from order creation to final settlement in one centralised platform.
End-to-end automated reconciliation
ZenStatement automated reconciliation across payments, settlements, and logistics invoices in real time.
The platform continuously matched transactions and flagged discrepancies automatically, eliminating manual reconciliation work and surfacing only exceptions that required human review.
Automated commercial validation
ZenStatement validated every invoice against contracted commercial rates at the transaction level.
Overcharges were identified instantly before they compounded, giving Teabox complete visibility into partner-level commercial adherence.
COD collections tracking
ZenStatement introduced structured COD settlement monitoring with automated TAT tracking and breach alerts.
For over 8,000 COD orders, collection delays were reduced by 12+ days, significantly improving cash realization and reducing follow-up effort.
Finance operations that scale without headcount
By automating reconciliation, collections tracking, and commercial validation, ZenStatement enabled Teabox to scale finance operations across 600,000+ global orders without expanding the finance team.
The team shifted from manual operations to strategic financial oversight.

“Before ZenStatement, our finance team was buried in spreadsheets, manually matching orders, payments, and logistics data every week. We were losing revenue to overcharges we could not detect and collections that kept slipping past deadlines.”
